HonorHealth co-builds AI agents instead of buying them off the shelf

The nine-hospital Arizona system is having care agents built inside its own operations through a co-development deal with Qventus.

HonorHealth is not shopping for artificial intelligence off the shelf. The Arizona nonprofit, which runs nine hospitals, is having agents built inside its own operations instead.

The health system went deeper with Qventus, a care operations vendor, under a program branded the AI Solution Factory. Instead of shipping finished software, the vendor stations transformation staff inside its customer’s operations. Agents then get shaped around HonorHealth’s own workflows by both teams together.

Those workflows sit on top of Epic, the record system that holds the data. The pitch is that dashboards generate insight while agents act on it, which the industry has started calling systems of action.

Kim Post, the system’s executive vice president and chief operating officer, credits the arrangement for steady gains. Benchmarks have climbed and processes have tightened year after year, she said, because the vendor keeps learning alongside HonorHealth. Earlier deployments, in her telling, built the confidence to go further. No packaged tool, she added, could handle what the partnership now builds.

Agentic software struggles in hospitals for a mundane reason. Administrative and clinical workflows carry compliance rules and edge cases that general purpose tools break against. Embedding engineers on site gives the vendor faster feedback and gives the hospital automation tuned to its own constraints.

Why it matters: hospitals pour money into AI pilots that stall. Co-development shifts the bet from buying a product to sharing the build. That trades license risk for dependence on one vendor’s roadmap.
